Reduce lead-time of industrial flows using IoT sensors
Our client wants to have better visibility on a subcontracted manufacturing process for one of its strategic product, involving 4 production sites. This flow suffers from long lead-times (> 100 days) and without any visibility, bringing down the overall agility of this product line. The goal is to understand precisely the flow steps (sequence, durations), build a data-supported value stream mapping and identify concrete optimization levers
Scope : 1 best-seller product (250k units / year) , 4 manufacturing sites accross France and Spain
OUR ROLE
- Select, configure and deploy IoT (Internet-of-Things) sensors in components crates, consistently with flow map
- Monitor sensors state and collect transmitted data (position, movements)
- Process and interpret raw data to identify transportation, transformation and waiting times along the value chain
- Identify cycle optimization opportunities in collaboration with the subcontractors
IMPACT
- Tracked the transformation and assembly flow of 20k components
- Reduced industrial lead-times (Production + transportation) from 108 to 49 days by activating several optimization levers (raw materials procurement, production planification, transportation…)
